FOUNDATION

Coherence is not sameness

Consistency repeats recognizable elements. Coherence makes different messages, behaviors, and experiences feel like credible expressions of the same underlying brand.

CONSISTENCY
COHERENCE
Asks whether elements repeat
Asks whether elements make sense together
Protects recognition and usability
Protects meaning, credibility, and expectation
Focuses on logos, color, type, tone, and templates
Extends through strategy, product, policies, people, channels, and proof
A useful discipline
The larger system that gives consistency a reason

A coherent brand can sound different in a customer service apology, a product release, an investor update, and a recruiting message. Those functions should not speak identically. They should reveal the same priorities, standards, and point of view. The promise itself is an expectation, not a sentence: people infer it from the combined pattern of claims, design signals, price, product behavior, policies, and prior experience.

A WORKING DEFINITION

Brand coherence is the degree to which business reality, audience relevance, promise, narrative, identity, experience, and governance reinforce one another without material contradiction.

BEFORE YOU SCORE

This is a management diagnostic, not a logo checklist. Score what the evidence supports today, not what the organization intends, remembers, or hopes to become. Attach at least one artifact or observed behavior to every score.

Use consistency to make the brand recognizable. Use coherence to make the brand believable.

FRAMEWORK

Seven layers, one scale

The layers run from upstream business truth to downstream execution and learning control. Each one depends on the decisions above it.

LAYERCORE DECISION
01Business RealityWhat is true, supportable, sustainable, and strategically prioritized?
02Audience RelevanceWhose progress and decision context is the brand built to serve first?
03Promise and PositionWhat valuable expectation will the brand create, and why is it credible?
04Narrative SystemHow will that expectation be explained across audiences, moments, and channels?
05Identity SystemWhich distinctive signals will carry meaning and recognition?
06Experience and DeliveryWhere and how will the organization keep the expectation?
07Governance and LearningWho owns decisions, sources, quality, measurement, and change?
The Coherence Evidence Scale
0
Contradicted
or absent

No shared answer exists, or reality materially contradicts the stated position.

1
Claimed

A statement exists, but it is undocumented, disputed, or inconsistently applied.

2
Documented

Written and somewhat supported, but teams interpret or execute it differently.

3
Used

Guides work across priority touchpoints with credible supporting evidence.

4
Governed and
adapting

Owned, taught, measured, reviewed, and updated without losing meaning.

THE FIRST BROKEN LINK RULE

Fix the earliest weak layer that plausibly created the downstream problem. Do not commission a new identity system when the real dispute is strategic. Do not rewrite a message hierarchy when delivery is breaking the promise.

Read your scores correctly
Do not average the seven layers into one brand health number.
A 4 in identity cannot offset a 1 in business reality.
Your first repair is the earliest weak layer, not the lowest score.
When two leaders score a layer differently, do not average the disagreement. Ask which evidence each is using.
